The 6 Levels of Data & AI Maturity

Level 1 – In the Dark

Around 15% of organisations are here. Data is rarely used, and leadership doesn’t see it as a priority. Reporting is basic, slow, and backward-looking. Projects tend to stall or drag on. But — the opportunity to leap ahead is significant.

Level 2 – Catching Up

Roughly 25% are actively trying to catch up. They monitor financial KPIs and analyse performance retrospectively. Governance is weak, and data initiatives are often ad hoc. There’s growing awareness — and often a first step like appointing a CDO.

Level 3 – First Pilots

About 30% of organisations are here. They’ve launched data initiatives and started building internal teams. Multiple tools are used, often in silos, creating a need for better architecture and governance. KPIs expand to include customer and operational targets. Data literacy is emerging.

Level 4 – Tactical Value

Some 15% are realising tangible benefits. Cross-functional data projects are showing results. KPIs span departments and include forward-looking goals. Sales and digital tend to lead the way. Data governance and ownership are being embedded organisation-wide.

Level 5 – Strategic Leverage

Around 10% are operating at a strategic level. Data is used in real time to inform all departments — from revenue to innovation to efficiency. Governance and architecture are well established, and data-driven products are being launched. Ownership lies within the business, not just IT.

Level 6 – Optimise & Extend

A few pioneers reach this level. Data drives day-to-day decisions and long-term strategy. They’re expanding into ecosystems, forming agile partnerships, and executing at speed. C-level leaders own the data & AI agenda, and data literacy runs throughout the organisation.
